Two Kinds of Knowledge
Aristotle drew a distinction that has not been improved on in 2,400 years. He separated knowledge into several categories, but two are directly relevant here: techne and phronesis.
Techne is craft knowledge — the mastery of a specific method or tool for producing a specific outcome. Carpentry is techne. Writing SQL is techne. Configuring a Kubernetes cluster is techne. It is learnable, teachable, and inherently tied to the domain in which it applies. A carpenter's techne does not transfer to surgery. A Java developer's techne does not transfer automatically to Rust. The knowledge is real and valuable, but it is local to a context.
Phronesis is practical wisdom — the capacity for sound judgment in complex, ambiguous, real-world situations. It is not a collection of facts or techniques. It is the ability to perceive what a situation actually requires, weigh competing considerations, and act well. Aristotle was explicit that phronesis cannot be taught in the way techne can. It can only be developed through practice, experience, and reflection over time. And unlike techne, it is not local to a domain. The person with well-developed phronesis brings it to every situation they encounter.
The investment implication is direct: technical skills are a depreciating asset that requires continuous maintenance to retain value. Human skills are a compounding asset that returns more the longer they are held and practiced. A portfolio weighted entirely toward techne will look strong at year five and show cracks by year fifteen. A portfolio that also builds phronesis will outperform it substantially over any long time horizon.
The Depreciation Model
Technical knowledge depreciates for a structural reason: it is tied to a specific tool, method, or paradigm, and those things change. This is not a criticism of technical skills. It is simply how domain-specific knowledge works. The same mechanism that makes techne learnable (it is concrete, specific, and testable) also makes it replaceable. When the domain shifts, a new techne is required.
This is not an argument against learning technical skills. It is an argument against treating them as the primary investment. The person who spent the last twenty years maintaining only a technical skill inventory has had to run continuously just to stay current. The person who spent the same period also developing phronesis has an asset that has been appreciating the entire time, independent of which tools were fashionable in any given year.
The Compounding Model
Aristotle was specific about why phronesis cannot be acquired the way techne can. Techne can be transmitted: a skilled carpenter can teach an apprentice the techniques of the craft. Phronesis cannot be transmitted in the same way because it is not a set of techniques. It is a disposition — a trained capacity to perceive situations accurately and respond to them well. That capacity is only developed by being in situations and responding to them, repeatedly, over time, with enough reflection to learn from the outcomes.
The Stoics extended this with the concept of prokope — progressive moral and practical development. The Stoic idea was that the person who has been practicing right reasoning and right action for twenty years is not just someone who has accumulated more facts than the person who started last year. They have developed a different kind of faculty. The older practitioner perceives situations the newer one cannot yet perceive, not because they have memorized more, but because their capacity for perception has been trained by years of deliberate practice.
The compounding mechanism works like this: every time you navigate a difficult conversation well, you develop a slightly more accurate model of how people respond to difficult conversations. Every time you make a decision under uncertainty and reflect on the outcome, your capacity for that kind of decision improves. The improvement is not dramatic from one instance to the next. But it is cumulative, and it does not depreciate. The judgment you developed ten years ago in a different role, with different technology and a different team, is still available to you today. The specific technology stack you mastered in that same role probably is not.
The Asymmetry You Cannot Correct by Cramming
The most consequential feature of the techne/phronesis distinction is not that one appreciates and one depreciates. It is the time structure of the investment. Technical skills can be acquired relatively quickly when demand emerges. If a new framework becomes important, a motivated engineer can reach proficiency in months. The market responds to demand. Training programs, documentation, and communities of practice scale quickly.
Phronesis cannot be accelerated in the same way. There is no bootcamp for practical wisdom. You cannot compress twenty years of judgment development into six months by reading more intensively. The compounding requires time as an input, not just effort. The person who starts developing these skills at twenty-five has ten more years of compounding by thirty-five than the person who starts at thirty-five. That gap does not close.
This is not a pessimistic point. Starting now is always better than starting later. The compounding begins the moment you make the investment. But it is an argument against treating human skills as something to address later, after the technical foundations are solid. The optimal strategy is to invest in both continuously from the beginning, because the cost of delay in one category is recoverable and the cost of delay in the other is not.
What This Means in Practice
Aristotle's answer to this was behavioral: phronesis is developed by doing what a person of practical wisdom would do, repeatedly, until it becomes second nature. The modern translation requires being specific about which capacities to develop and how to create deliberate practice opportunities for each of them.
The measurement problem is real. Technical skills produce visible outputs: a working system, a passing test, a deployed feature. Human skill development is harder to see in the short term. The feedback loops are longer and the signal is noisier. This is part of why engineers underinvest in it: the return is not visible on the timescale most people use to evaluate whether a skill investment is paying off.
Aristotle's answer to the measurement problem was eudaimonia — a life well-lived, assessed over the whole arc of a career rather than any particular quarter. The engineer who has been building both kinds of capital for twenty years will have a very different career by the end of it than the one who built only techne. The comparison is not visible at year three. It is unmistakable at year fifteen.
